Fixing Fragmented International Fulfilment with a Unified Logistics Middleware Platform
The Problem
An international home and lifestyle retailer operated across multiple countries, each relying on different logistics partners with their own APIs, data formats and operational constraints. This created fragmented fulfilment workflows, inconsistent processes across regions, and high operational overhead. Each new market or carrier integration added complexity, slowing fulfilment and increasing the risk of errors as order volumes grew.

The Solution
One of our digital squads designed and built a custom middleware platform that acted as a single integration layer between the central inventory system and all country-specific logistics providers. The middleware translated order and shipment data into the correct format for each carrier and automatically submitted jobs via API. This removed the need for bespoke integrations at the inventory level and created a standardised fulfilment process across all regions.

The Impact
- Unified fulfilment operations across multiple international markets
- Reduced operational complexity regardless of carrier or country
- Enabled consistent, scalable logistics workflows as the business expanded
